High activity doesn't mean high quality. Sometimes it means the opposite. A user who refreshes five times, frantically changes their search terms, or keeps clicking around isn't highly engaged; they're stuck. That's frustration wearing the costume of engagement. Vinoj Kumar, VP of Engineering at Upwork, learned this firsthand while building their internal AI data tool. High query volume looked like success. It wasn't. They shifted to tracking turns-to-success, how quickly a user got the right answer without painful back-and-forth. The real proof came when ad hoc data tickets in Jira dropped 20%.
